The challenge
A homestay aggregator with 90 listings across Goa, Manali and Pondicherry wanted to scale to 300+ listings but each new host took 9 days to onboard manually. Guest queries flooded a single founder WhatsApp. Cleaning teams missed turnovers because the schedule was a Google Sheet that nobody updated after a same-day booking. Bad reviews from dirty rooms were sinking the platform rating.
How we deployed
- Built a host self-onboarding flow — KYC, property photos, listing copy and pricing collected on WhatsApp in 35 minutes.
- AI listing-copy generator wrote first-pass descriptions per property; host approved before publish.
- Deployed a guest concierge on WhatsApp that handled check-in instructions, local recommendations and amenity questions.
- Built a cleaning-schedule engine that fired off WhatsApp tasks to the regional cleaning team the moment a booking confirmed or extended.
- Closed the loop with a post-stay review request and a rating-anomaly alert to the host.
What changed
- 320 hosts onboarded in 90 days — same period prior would have taken a year.
- 2,100 monthly stays now running across the platform with no in-house ops team.
- Guest WhatsApp response time held under 2 minutes round-the-clock.
- Cleaning misses on turnover dropped 81%, and the rating-drop signal essentially disappeared.
- Host churn fell below 5% annualised — the onboarding experience was the differentiator.
