The challenge
A 9-studio boutique fitness chain across Bangalore and Hyderabad was burning Rs 3.4 lakh a month on Meta ads for trial-class enquiries. Front-desk staff were calling each lead manually and missing 60% of them. Members who skipped 3 classes silently churned. Class-pack renewals were a manual chase every 30 days and the studio manager was spending two evenings a week on it.
How we deployed
- Deployed a WhatsApp Business booking bot that confirmed trial-class slots in under 90 seconds.
- Built a retention nudge that fired when a member missed two consecutive booked classes — soft check-in, then trainer call.
- Migrated all class-pack renewals to Razorpay Subscriptions with auto-debit and 7-day pre-renewal WhatsApp.
- Wired studio-level attendance into LeadSquared so trial-to-member conversion was visible per outlet.
- Auto-generated weekly performance digests for each studio manager — bookings, attendance, churn risk.
What changed
- 2,400 trial-class bookings closed in the first 90 days, up from a baseline of 640.
- Trial-to-member conversion lifted from 22% to 41% across the chain.
- Member retention at the 90-day mark improved 31 percentage points.
- Class-pack renewal rate moved from 38% to 82% on Razorpay auto-debit.
- Studio managers reclaimed two evenings a week previously spent on renewal calls.
