A study-abroad consultancy with offices in Bangalore, Hyderabad and Chandigarh was handling 5,400 student enquiries a year for UK, US, Canada, Australia, Germany, Ireland and New Zealand. The 14-counsellor team spent 60% of time on document chasing — IELTS scorecards, transcripts, SOPs, financial documents. Visa rejection rate from incomplete or misformatted docs was 18%. September and January intakes were a screaming match between counsellors and students.
How we deployed
- Built a destination-fit bot — captured target country, programme, budget, intake and IELTS/GRE/GMAT score on WhatsApp.
- Routed qualified students to country-specific counsellors via LeadSquared with full conversation context.
- Deployed an AI document-collection agent per country — different doc checklists for UK Tier 4 vs Canada SDS vs US F1.
- Auto-validated documents (latest IELTS, format, signatures, financial statement freshness) before counsellor review.
- Sequenced cohort-intake reminders — application deadline, visa interview booking, pre-departure orientation, accommodation handover.
- Triggered destination-specific WhatsApp groups for each cohort with country-living guides and local-counsellor introductions.
What changed
- 1,920 student applications filed across the academic year — 1.7x previous capacity on flat headcount.
- Visa document accuracy lifted to 84% on first submission, cutting rejection rate to 6%.
- Counsellor load dropped 49% — team reallocated from document chasing to SOP coaching and university shortlisting.
- September intake handled smoothly for the first time in firm history — zero deadline missed.
- Pre-departure orientation attendance grew 73% with cohort WhatsApp engagement.
