The challenge
A coach who runs a 12-week programme for agency owners — pricing the cohort at Rs 3.6 lakh — had been running open enrolment with mixed results. Some cohorts had brilliant founders; others had dabblers who quit by week 4. The coach wanted scale without dilution. Applications were a Google Form processed manually, and cohort community engagement was a Slack channel that died inside the first month.

- Layered AI scoring on every application — 1 to 100 fit score with rationale, surfaced to the coach in HubSpot.
- Auto-rejected sub-40 scores with a polite no and a self-paced-course alternative offer.
- Routed 60+ scores to a 30-min Zoom interview with a pre-call dossier auto-generated from public LinkedIn and agency website.
- Built a cohort onboarding sequence — community access, kick-off call booking and accountability-buddy matching — fully automated.
- Triggered weekly engagement nudges in the private community based on participation patterns.
What changed
- Cohort size grew from 12 to 84 enrolments per intake without dropping selectivity.
- Application-to-enrolment conversion stabilised at 34% on a much larger top-of-funnel.
- Community daily active rate held at 71% across 12 weeks of programme delivery.
- Programme NPS climbed from 42 to 71 thanks to better cohort composition.
- Coach revenue per intake moved from Rs 43 lakh to Rs 3.0 crore.
